Three Lessons from Our Journey to Modernize and Unify Clinical Trial Operations

KCR is a medium-sized, global CRO that set out to modernize and unify its clinical trial operations using the Veeva Vault Clinical Suite. Managing dozens of studies, 1,400 sites across 25 countries and roughly 200,000 eTMF documents, the team needed to improve Trial Master File processes and quality measures while consolidating systems and communications.

KCR rolled out Vault eTMF (2014), Vault CTMS (2019) and Vault EDC (2021), first learning platform capabilities and then redesigning processes and SOPs to leverage automated workflows across the suite. They created a dedicated documentation team with clear role ownership, implemented KPIs and aggregated Vault data to drive improvements—nearly doubling timeliness (49% → 89%) and completeness (49% → 96%) in three years while maintaining high document quality.
