QIAGEN, a Netherlands‑based life sciences and molecular diagnostics company with ~6,000 employees and products sold in 20 countries, embarked on a digital transformation to speed studies, improve compliance, and increase efficiency by implementing Veeva Vault eTMF and Vault CTMS. To realize the true value of these systems and optimize clinical operations, QIAGEN partnered with Veeva MedTech Business Consulting to define clinical KPIs and build a Clinical Centre of Excellence around four pillars: on‑time delivery, compliance/quality, team, and budget.

The teams used a three‑step approach—identify and prioritize KPIs, extract baseline data from Vault and other systems plus a user survey, then translate insights into a conceptual dashboard with current and target values and mitigation plans. This framework gave QIAGEN transparency into performance, enabled data‑driven decisions, and established continuous monitoring and improvement to better steer clinical operations during its digital transformation.
