NatWest, a leading UK banking group, faced growing technological, demographic, and economic uncertainty and needed a way to simplify operations and align work to strategy across more than 4,000 projects feeding into 400+ multi‑year programs and roughly 35 portfolios (about $1B annual investment). To do this it adopted OKRs within a portfolio Kanban approach to connect strategic objectives to measurable outcomes at strategic, portfolio, and program levels.

Using Planview’s Strategic Portfolio Management as the “golden source,” NatWest links portfolio OKRs to company strategy, reviews performance quarterly, and ties funding to expected outcomes. The approach created a clear “golden thread” from strategy to delivery, improved alignment and transparency, enabled real‑time, outcome‑based funding for about 30% of the portfolio, and—through training and iterative improvement—made OKRs a central tool for decision‑making and measurable results.
