Frontegg faced the high-stakes challenge of migrating their identity provider without causing downtime or locking out users, a process often plagued by risky "flag day" cutovers. They partnered with WorkOS to implement a safer migration strategy using its enterprise authentication services.

WorkOS implemented a zero-downtime playbook consisting of four phases: shadow authentication, gradual user migration via JIT provisioning, password hash import, and a coordinated SSO connection cutover. This approach eliminated the need for a single, dangerous flag day by running both providers in parallel and migrating users gradually. The result was a seamless transition for all users, with no downtime and no disruptive password resets for the majority of customers.
