CarMax - Customer Case Study

CarMax — a 30-year-old used-vehicle retailer undergoing digital transformation — faced a scaling challenge as its product organization grew rapidly (from ~50 to ~70 teams). Leaders struggled to translate corporate strategy into day-to-day work: OKRs were inconsistently written and forgotten, cross-team dependencies and communications were unclear, and teams lacked milestone discipline and visibility needed to execute outcomes rather than outputs.

CarMax partnered with WorkBoard to define an OKR philosophy, introduce milestones and workstreams, standardize Biz Reviews and Scorecards, and build a dedicated enablement team. The result was stronger strategic alignment across a globally distributed IT org, better dependency management and day-one readiness, wider adoption of an outcome mindset, and formal internal enablement — including certification of 117 OKR coaches — to sustain ongoing execution improvement.
