The East of England Co‑operative Society, a £348m grocer operating 196 stores across Norfolk, Suffolk and Essex, needed to move from manual, store‑based ordering and inconsistent merchandising to an automated replenishment model. The society found it couldn’t automate replenishment without first implementing space and assortment planning, and had to tackle product and store dimension data quality issues to achieve consistent standards across stores.
Working with RELEX, East of England implemented space and assortment planning and localized planograms that combine national ranges with local products, enabling automated replenishment and easier in‑store execution. The change delivered clear gains: availability rose 5 percentage points to 98%, sales in newly planned categories improved 2.2%, inventory in targeted areas fell about 20%, and teams gained much better visibility and control of store space.
