LifeWay, a more-than-100-year-old provider of Christian retail, publishing and distribution services with ~200 stores and a large online presence, depended on IT to run ecommerce, mobile apps and internal systems. After a 2013 leadership change the new CIO moved IT to a chargeback model and needed an accurate way to measure IT costs and effort—reporting estimated vs. actual costs, grouping costs by business unit, tracking hours, and centralizing project and application budgets—because existing, disconnected tools could not meet those needs.

Time tracking was live within three weeks, the team achieved quick wins and centralized project/application data, and after five months could compare budgets to actuals by division; benefits included clearer prioritization, cost‑benefit decision making and resource reallocation, with plans to add resource management next.
