End-to-End Automation for Vault on Kubernetes Using the Operator Pattern

ASAPP, a customer interaction platform company, needed a better way to manage Vault secrets across multiple single-tenant Kubernetes clusters and many microservices. Its SRE team was manually maintaining Vault configuration, authentication, and static secrets, creating bottlenecks, drift, and a false sense of self-service for service owners.

HashiCorp helped ASAPP move Vault management into Kubernetes using the operator pattern, including a Vault Operator, a dynamic configuration operator, mutating webhooks for auto-injection, and a KMS-backed secret operator. This enabled end-to-end automation so service teams could self-serve Vault access and secrets with no SRE intervention, reduced operational complexity, and improved consistency across environments, though the case study did not provide specific numerical metrics.
